## TL;DR

The Dutch Institute for Vulnerability Disclosure — a volunteer CSIRT and CVE Numbering Authority — was broken into on **2026-09-21** by what it describes as an **agentic AI-powered attack**: the attacker's scripts carry comments in which the agent justifies its own actions, it "decided the next step itself, at the speed of light and sloppy logic," and it polluted its own man-in-the-middle attack with password spraying. Entry was two previously unknown bugs in **Zammad**, the open-source helpdesk DIVD runs: an unauthenticated **session hijack leading to remote code execution as the `zammad` user** (CVE-2026-102489, Zammad 6.3.0–6.5.4) chained with a **local escalation from `zammad` to root** (CVE-2026-102490, every version through the 7.1.0 alpha) — **root in seconds**. Volunteer e-mail addresses and possibly other contact details were taken; segmentation stopped the lateral movement. DIVD, as CNA, published both CVEs on 09-29/30 and is notifying exposed instances; **Zammad had no advisory and no patch for the root bug at sweep time**. If you run Zammad: upgrade to 7 (which closes the RCE path) or take it offline, then run DIVD's log-check script.

## What happened

**Timeline (DIVD case files DIVD-2026-00014 and -00015).** 09-21 first access; 09-22 DIVD notices malicious activity, blocks access to every system in its data centre and starts forensics with **Merlon Security**; 09-24 the vulnerability is reported to Zammad, the Dutch data-protection authority and NCSC-NL are notified, police consulted, and DIVD posts "we're the hackers that got hacked"; 09-26 a limited disclosure for the two CVEs goes to partners and DIVD begins scanning for and notifying exposed Zammad instances; 09-29 the case file is published and the CVE records go live (20:00 UTC); 09-30 DIVD names Zammad publicly; 10-01 DIVD publishes which data was and was not compromised. The case stays open through at least 10-08.

**The two bugs.** From the CNA records (DIVD is the CNA; NVD mirrors them):

| CVE | What | Affected | CVSS 4.0 |
|---|---|---|---|
| **CVE-2026-102489** | Unauthenticated session hijack that "leads to remote code execution as the zammad user" (DIVD titles it "Undisclosed RCE in Zammad v6.3 and higher") | **6.3.0 → 6.5.4** exploitable; present in **7.0.0 → 7.1.3** but "not exploitable due to environment conditions" | 8.7 High alone; **9.4 Critical** chained |
| **CVE-2026-102490** | Local privilege escalation: "the local zammad user [can] escalate privileges to root" ("Undisclosed LPE in Zammad v1.5.0 to v7.1.0-alpha") | **1.5.0 → 7.1.0-alpha**, i.e. "all versions of Zammad including the latest alpha" | 8.5 High alone; **9.4 Critical** chained |

Both vectors carry **E:A (exploit maturity: Attacked)** and **AU:Y (automatable)**. DIVD withholds technical detail ("undisclosed") because the root escalation is unfixed. Its recommendation is "Upgrade to Zammad version 7" — which removes the exploitable RCE entry point, not the root bug — "or take it offline." DIVD's CVE page marks 7.0.0+ as *unaffected* in its product table while the prose says the flaw is present but not exploitable there; this advisory follows the prose and the recommendation. Zammad's own advisory archive, checked 2026-10-01, lists nothing after ZAA-2026-07 (April) and points to the project's GitHub security tab; no vendor advisory, release note or statement for these two CVEs was located this sweep. Zammad 7.2 is the current release per the vendor site; whether it changes either bug is not stated anywhere this sweep could read.

**Why DIVD calls it agentic.** Three observations across its statements: the operator worked *automated* — "after every action it decided the next step itself"; it was "loud and very, very messy," with "pretty dumb things, like polluting its own MITM attack with password spraying"; and the attack scripts contain **notes to itself** explaining "why what they're doing is okay and really not phishing" — "What human attacker leaves notes to themself in their scripts? … The AI just got a task and keeps justifying its own actions in the code as comments." DIVD sees no link to a known public threat actor and, as of 09-29, no evidence the actor was targeting DIVD specifically rather than any exposed Zammad; whether this was an attack in service of a larger goal or a capability test is unknown (Help Net Security's framing, which DIVD has not contradicted). The over-explaining comments, DIVD notes, made reverse-engineering the intrusion easier.

**Impact.** Session hijack → RCE as `zammad` → root → "access other services and read and exfiltrate data." Confirmed exfiltrated as of 10-01: **volunteer data, including DIVD e-mail addresses and possibly contact details**; which volunteers is still being established. DIVD warns that this makes impersonating a DIVD researcher easier and asks anyone who receives an odd DIVD contact to verify via its communications address. Network segmentation plus the 09-22 lockout stopped deeper movement; "we assume breach until proven otherwise."

**Why it is in this corpus.** It is the clearest **agentic-threat-actor** incident yet with a *defender-grade* post-mortem: the earlier entries in this class ([JADEPUFFER](2026-07-jadepuffer-langflow-agentic-ransomware.md), [Taiwan/Dream](2026-08-taiwan-dream-autonomous-ai-agent-attack.md), [knaithe](2026-08-knaithe-hermes-autonomous-ai-scanning.md), the [PaperCut swarm](2026-09-gambit-hermes-strix-cairn-autonomous-agent-retail-skimmer-campaign.md)) were observed by vendors from outside; here the *victim* is a CSIRT reading its own logs and publishing daily. Two features matter for people who ship self-hosted tools behind an agent: **the agent used zero-days** (not a CVE from a feed), so patch cadence alone was not a defence; and **the whole chain ran in seconds**, so detection that depends on a human noticing a login is too slow. A helpdesk is also where an organisation's customers paste secrets; a ticketing system behind an AI feature or an agent integration (the Sentry/PhantomFix class tracked elsewhere here) is a high-value, low-attention target.

## Am I affected?

You are exposed if you run **Zammad 6.3.0–6.5.4 reachable from the internet** (RCE + root), and at elevated risk on **any Zammad version** (root escalation from any foothold).

```bash
# 1. Version — package, Docker image tag, or the app's own version file
cat /opt/zammad/VERSION 2>/dev/null; docker ps --format '{{.Image}}' | grep -i zammad
# <= 6.5.4: exploitable RCE + root.  7.0.0–7.1.3: RCE present, "not exploitable" per DIVD; root bug present.
# 2. DIVD's IoC check (reads Zammad log files; download from the DIVD-2026-00015 case page, not from a mirror)
#    https://csirt.divd.nl/cases/DIVD-2026-00015/  →  cve-2026-102489_ioc_check_script_v2.sh
#    Copy application AND network logs somewhere safe BEFORE upgrading (NCSC-NL's advice): the
#    second bug's abuse pattern is not public yet, and you will want the logs when it is.
# 3. Signs of post-exploitation as the zammad user, then root
last -a | head; journalctl _UID=$(id -u zammad) --since 2026-09-20 | head -50
find / -xdev -newermt 2026-09-20 -uid $(id -u zammad) -type f 2>/dev/null | grep -vE '^/(opt/zammad|var/log|tmp)' | head
```

DIVD is scanning for exposed instances and notifying owners through hosting providers and national CERTs; a notification from DIVD about this case is itself a signal to act, and (given the stolen volunteer data) one to verify.

## If you are affected

1. **Take the instance off the internet** until it is on **Zammad 7**; if you cannot upgrade, keep it offline. Preserve logs first.
2. Run DIVD's log-check script. A hit means **assume root**: the attacker could read every ticket, every attachment and every integration credential Zammad holds (mail, LDAP/SSO, chat, webhooks). Rotate them all — [playbooks/if-your-webapp-was-compromised.md](../playbooks/if-your-webapp-was-compromised.md) is the closest playbook for a compromised self-hosted web application; [playbooks/rotating-cloud-credentials.md](../playbooks/rotating-cloud-credentials.md) for the secrets it reached.
3. Treat the helpdesk's data as breached: tickets are where customers paste passwords, invoices and personal data. Follow your notification obligations (DIVD reported to its DPA within three days).
4. Because the root bug is unfixed on every version, rebuild rather than clean a compromised host.

## Prevention

- **Segmentation is what worked here.** DIVD's own account credits network segmentation and a fast lockout for containing a root compromise; put ticketing, wikis and other "boring" self-hosted apps in their own segment with no path to source control, CI or cloud consoles — [prevention/ci-cd-hardening.md](../prevention/ci-cd-hardening.md) and [prevention/supply-chain-attack-surface.md](../prevention/supply-chain-attack-surface.md) cover the blast-radius reasoning.
- **Plan for seconds, not days.** An autonomous attacker chains foothold → root → exfiltration faster than a pager rotation; alerting on *the first* anomalous action (a new session for an admin from a new network, a shell spawned by the app user) has to be automatic and should isolate the host, not just notify.
- A zero-day in a product you did not write is still your incident; what you control is exposure (is it internet-facing?), privilege (does the app user need `sudo` paths at all?) and credentials (does the helpdesk hold tokens that reach anything else?). [prevention/credential-hygiene.md](../prevention/credential-hygiene.md).
- For readers building agents: DIVD's attacker left self-justifying comments in its scripts and tripped over its own password spraying. Those artefacts are **detection signals** for the agentic-threat-actor class — log review should look for them, the same way it looks for known tool signatures.

## Update — 2026-10-04: CISA added both Zammad CVEs to the Known Exploited Vulnerabilities catalog on 2026-10-02 (due date 2026-10-05, forensic-triage flag set); DIVD's case file has no statement after 10-01

CISA's KEV feed carries **CVE-2026-102489** ("Zammad Session Fixation Vulnerability … can lead to remote code execution as the zammad user. This vulnerability can be chained with CVE-2026-102490") and **CVE-2026-102490** ("Improper Privilege Management … can allow the local zammad user to escalate privileges to root"), both `dateAdded` **2026-10-02**, `dueDate` **2026-10-05**, `forensicTriage: Yes`, ransomware use "Unknown". The required action is the BOD 26-04 formula — apply vendor mitigations "or discontinue use of the product if mitigations are unavailable" — and the KEV notes link Zammad's releases page and a Zammad community thread titled "Take care: local privilege escalation CVE-2026-102490 is reported as being actively exploited," which is the first vendor-side acknowledgement this corpus has seen (the thread itself was not opened this sweep). For US federal agencies the three-day due date is the shortest this corpus has logged for a self-hosted application; for everyone else it is CISA's way of saying the DIVD intrusion was not a one-off. DIVD's case page DIVD-2026-00014 shows "Last modified 01 Oct 2026 22:30 CEST" with no new statement; status stays **active**.
